AI VALUE REALIZATION BLUEPRINT

You invested in AI. Where is the business result?

AI creates value only when the organization redesigns the work around a meaningful outcome. Bold Group helps leaders select the right process, define ownership, redesign decisions and workflow, establish controls and measurement, and create a business blueprint for qualified technical implementation.

SCROLL FOR THE ENGAGEMENT
01THE PROBLEM

AI is not the business outcome

Organizations often begin with a tool, model, platform, or executive instruction to “use AI.” Teams then search for use cases, run demonstrations, or distribute access—without first resolving:

  • which business result should change;
  • which workflow owns that result;
  • where human judgment must remain;
  • what information the AI can reliably use;
  • how outputs will be validated and governed;
  • who owns adoption and operating performance; and
  • how value will be measured against a baseline.

The problem is not always the technology. The system around the technology may not be designed to create value.

02WHERE TO START

Start with one consequential workflow

Bold Group does not begin by recommending a platform. We begin with a business process where better speed, cost, capacity, quality, risk, decision-making, or customer value would matter.

The initial question is:

> If AI works here, what observable business result should change—and what else must change around the work for that result to occur?

03WHAT WE DO

What Bold Group does

1. Define the value target

Clarify the business outcome, baseline, target, measurement owner, decision criteria, and reason to act now.

2. Diagnose the current work

Map the workflow, decisions, roles, data movement, exceptions, controls, delays, failure points, and human knowledge involved.

3. Define the appropriate role of AI

Identify where AI may assist, recommend, generate, classify, predict, automate, or should not be used. Separate useful AI roles from technology theater.

4. Redesign the operating system around the use case

Define the future workflow, human-in-the-loop responsibilities, decision rights, validation, escalation, governance, capability, adoption, and vendor requirements.

5. Build the value and implementation blueprint

Create the prioritized use case, impact logic, risk controls, requirements, validation plan, implementation options, and decision package for a qualified technical provider and executive sponsor.

04POSSIBLE CONTENTS

What the blueprint may include

  • business outcome, baseline, and value hypothesis;
  • current and future workflow;
  • AI role and non-AI alternatives;
  • human decision and oversight model;
  • data and information requirements;
  • output-validation and quality controls;
  • risk, privacy, security, and governance questions requiring specialist review;
  • user adoption and capability requirements;
  • technical vendor brief;
  • validation or proof-of-value plan;
  • cost, benefit, and measurement logic;
  • implementation options and decision gates; and
  • ownership and value-tracking model.

The exact scope depends on the process and risk. Bold Group does not treat all AI use cases as equivalent.

05WHO OWNS WHAT

Responsibility model

Bold Group is responsible for

  • framing the business outcome and baseline with the client;
  • diagnosing and redesigning the work around the intended value;
  • challenging inappropriate or premature technology assumptions;
  • defining roles, decisions, controls, adoption, and measurement;
  • producing the business and operating blueprint; and
  • supporting vendor evaluation or representing the client when contracted.

The client is responsible for

  • appointing an executive owner and process owner;
  • providing process knowledge and permitted data context;
  • making risk, policy, investment, and implementation decisions;
  • involving legal, privacy, cybersecurity, data, HR, and other control functions where relevant;
  • selecting and managing technical providers; and
  • owning adoption and realized operating outcomes.

Technical vendors are responsible for

  • model and platform selection;
  • data engineering and integration;
  • software development and configuration;
  • technical testing and monitoring;
  • infrastructure, security implementation, and support; and
  • performance obligations defined in their contract.
06WHAT WE DO NOT DO

What Bold Group does not do

Bold Group does not:

  • sell AI licenses or tokens;
  • train or fine-tune models;
  • build production software or integrations;
  • certify that an AI system is legally compliant, private, secure, or unbiased;
  • guarantee model outputs or financial results; or
  • force AI into a process where another solution is more appropriate.

Where specialist legal, privacy, security, data, or engineering review is required, the client must appoint qualified professionals.

07THE DECISION

The decision Bold Group helps executives make

The outcome of the engagement is not “we should use AI.” It is a defensible decision among alternatives:

  • proceed with a defined AI-enabled workflow;
  • validate a critical assumption first;
  • change the process before introducing AI;
  • select a different technical or non-technical intervention; or
  • stop the use case because the value, risk, or operating conditions are insufficient.

Stopping a weak use case is also value realization when it prevents avoidable investment.

08WHO IT'S FOR

Who this is for

  • A CEO or P&L leader who needs business value, not AI activity.
  • A process owner with a consequential workflow and accessible baseline.
  • A transformation or strategy leader responsible for scaling beyond pilots.
  • An organization evaluating vendor proposals without a clear business requirement.
  • A leadership team willing to redesign work, roles, controls, and measurement—not only add a tool.
09WHEN NOT TO CALL US

When this is not the right engagement

  • The requirement is purely technical procurement or integration.
  • The chosen technology cannot be questioned.
  • No process owner or measurement owner is available.
  • The organization wants a demonstration without an operating problem.
  • Required data, legal, security, or privacy conditions cannot be examined by qualified owners.
  • AI is expected to compensate for a broken process that management is unwilling to change.

If this rules you out, describe the outcome anyway — another engagement may still fit, and we will route it.

10WHERE WE STAND

Proof position

This offer is grounded in Bold Group's transformation-design approach: start from the business outcome, challenge the assumed solution, redesign the work, validate the intended value, and prepare an implementable blueprint.

Bold Group does not currently present a completed AI implementation case as proof. Public evidence should support the market problem, and any future case will say plainly what was designed, what was operated, and what was measured — and by whom.

11COMMON QUESTIONS
Is Bold Group an AI technology consultancy?

No. Bold Group is a business-transformation partner. We define and redesign the operating conditions required for an AI investment to create and demonstrate business value. Qualified technical providers build the technology.

Can Bold Group select an AI platform for us?

Bold Group can help define requirements, evaluation criteria, and the business case and can support vendor evaluation when contracted. Technical due diligence and final selection require the client's qualified technical, security, data, legal, and procurement functions. One interest to declare: we implement Amplify Advisor and UVOIS locally and have a commercial interest where either is selected. The requirements we write are yours, and any vendor can quote against them.

Does every engagement result in an AI project?

No. The analysis may show that the process should change first, another technology is more appropriate, or the use case should not proceed.

How is AI value measured?

The engagement defines the baseline, target, value logic, data source, measurement owner, review period, and assumptions. Projected value remains distinct from implemented and measured results.

Can Bold Group help after the blueprint?

Bold Group can support implementation governance, protect the business requirement, and represent the client's intended outcome in vendor discussions when separately contracted. Technical delivery remains with the appointed provider.
